the practice of forging mutually beneficial connections with third-party groups and individuals that have a “stake” in common interest is nothing new. but with the arrival of online tools, it is now simpler to engage, inform, and consult with stakeholders. with over two decades of experience helping organizations foster stakeholders relationships, we’ve developed four key steps. the first stage in stakeholder relations involves researching individuals and third-party organizations that may be relevant.
in addition to searching traditional media and industry reports, conducting an audit of the online conversations occurring in the digital space is an effective way to uncover individuals or organizations that may fly under the radar but are nevertheless influential. start with online research to identify an organization’s mission, their points of intersection with your objectives, the condition of their own reputation, their level of activity and public profile, their key points of contact, etc. having achieved a better understanding of the stakeholder ecosystem, the next step is to prioritize the players. there are a number of criteria for ranking or categorizing stakeholders, and some of the common groupings we use at proof are: once your stakeholders have been identified, researched, and prioritized, the final step is to make contact to explore their interest in a potential collaboration. from there, identify the best person within the organization to target, and the most appropriate person from your organization to make the call.
over the years i have evolved my own 5 step model for managing stakeholders which i am going to share in today’s post. an obs is a diagram, usually in the form of a tree structure, of the stakeholder organisation created in excel. one of the benefits of this approach is that it often uncovers stakeholders i may have not considered. once i have considered the power and interest of my stakeholders i can place them in the one of the quadrants in the power interest grid above. with this in mind i will, on a weekly basis, review the power and interest of identified stakeholders and make my management decisions based on the current project context. key interests and issues allows me to record specific information about the stakeholder.
this often works well with those stakeholders that are neutral or a blocker; if i involve them in the project i have better visibility any problems. i may need the sponsor to call his equivalent in the supplier organisation or get a business lead to communicate to the business teams. i also consider events external to my project that could impact my stakeholders and communicate about them accordingly. i also like to rely to a degree on informal communication and not fall into the trap of making this an open loop process. have you thought of using a project context diagram to flush out the stakeholders first? hi – thats a very good point and as you say over reliance on the obs could be risky, in the past i have used an onion diagram (/pg/cedi/misc/230/index.php) to identify stakeholders – its also covered well in this book .uk/mastering-requirements-process-suzanne-robertson/dp/0321419499…..sounds like an idea for a future post!
